Define the date everyone is working toward
Write down three separate dates: the event, the day the shirts must be in your hands, and the proposed shipment date. Your required arrival date should allow for the work your organization needs to do after delivery. Receiving cartons, checking counts, sorting sizes and getting shirts to volunteers all take coordination.
Identify the actual receiving location, too. An office, a hotel and an event venue may have different receiving hours and instructions. Confirm those details with the person accepting the shipment. Work backward through the decisions
Start with the required arrival date and ask the print team to review the garment selection, quantity, artwork and destination. Confirm the production and shipping plan for that specific project before setting your internal approval deadline. Ask which details must be final and whether garment availability affects the plan.
Then place your organization’s tasks before that handoff: collect sizes, reconcile the count, choose the garment, review the artwork and obtain the final decision. Add buffers based on how your people actually work. A committee that meets once a week needs a different approval plan from a single project owner who can respond that day. Record calendar dates rather than instructions such as “approve soon.”
An example of an organizer’s calendar
Suppose a community event takes place on a Saturday. The organizer chooses Tuesday as the requested arrival day, Wednesday for checking the order, Thursday for sorting and Friday for volunteer collection. Those allowances come from the organizer’s own staffing plan. The printer still needs to review whether the Tuesday arrival target is achievable before the organizer treats it as agreed.
Working backward from the confirmed handoff requirements, the organizer assigns a date for final artwork approval and an earlier date for submitting consolidated comments. Size collection closes before the final quantity is approved. Each date has an owner. If a decision slips, the owner asks for an updated plan immediately; nobody assumes that the remaining tasks can absorb the lost time.
Give approvals and changes a clear owner
Name one person to consolidate feedback and one authorized person to approve the final details; those can be the same person. Also identify who maintains the size list and who will receive the delivery. A shared calendar is useful only when everyone knows which decision belongs to them.
Keep a dated version of the approved artwork and order list. Agree on internal cutoffs for adding names, changing sizes and revising the design, then confirm with the print team whether a proposed change is still possible. Decide how you will handle a missed milestone
List the decisions that could delay the project and who can resolve them. If the preferred garment is unavailable, who may approve an alternative? If feedback arrives late, which person can make the final call? Record acceptable alternatives before the deadline becomes urgent, including any brand requirements that cannot change.
Ask about the effect on price and timing before accepting a revised specification. If the arrival target cannot be confirmed, decide how the event team will proceed without relying on an unconfirmed shipment. Keep the receiving contact available and share updated delivery information with the people handling distribution.
Send a brief with dates attached
Your brief should include the event date, requested arrival date, delivery address, receiving contact, garment choices, size breakdown and artwork. Add the name of the final approver and any restrictions on substitutions. Mark estimates clearly so they are not mistaken for approved quantities.
